Before any engagement begins, we agree on a definition of success that is specific and measurable.

Consulting engagements that begin with a methodology and work forward to a finding tend to confirm what the consultant already believes. Napiercore works differently: we start with a precise definition of the outcome the client needs to achieve — a market share target, a cost reduction number, a capability the organisation currently lacks — and then determine what analysis, facilitation, and advisory support is required to get there. We do not sell retainers for the sake of continuity. Every engagement has a scope, a timeline, and a clear point at which our involvement has delivered what was agreed. That discipline makes us easier to work with and makes our results easier to attribute.

Each practice area is led by a senior adviser and draws on cross-functional experience across industries.

Strategy Development

We work with boards and executive teams to produce a strategy that is honest about the organisation's position, realistic about the resources available, and specific about the choices that must be made. Deliverables typically include a market position analysis, a strategic options assessment, a prioritised initiative roadmap, and a 90-day activation plan. Engagements run four to twelve weeks depending on complexity.

Operations Improvement

We diagnose operational constraints using process mapping, value-stream analysis, and direct observation — then design targeted improvements that reduce cost or increase throughput without disrupting what already works. We do not recommend technology platforms unless the process problem is confirmed to require them. Implementation support is available as a separate, time-limited engagement.

Transformation Advisory

Large-scale change programmes in New Zealand organisations frequently stall at the point of execution because the change architecture — stakeholder alignment, communication cadence, decision authority — was not designed with the same care as the business case. We build that architecture alongside the programme team, providing independent challenge and course-correction throughout the delivery phase.

Strategic Advisory

A structured advisory engagement for executives facing a discrete, high-stakes decision. We bring independent analysis, structured facilitation, and a written recommendation within a defined timeframe — typically two to four weeks. Appropriate for acquisition due diligence support, market-entry feasibility, leadership restructuring, or board-level strategic reviews.

How engagements typically work

How long does a typical engagement run?

Strategy and advisory engagements usually run four to twelve weeks. Transformation advisory can extend to six months for complex programmes, though we structure our involvement in clearly defined phases so the client always knows what is being delivered and when. We do not bill indefinitely.

Do you work with public-sector clients?

Yes. We have worked with local government, Crown entities, and publicly funded organisations across Hawke's Bay and wider New Zealand. Public-sector engagements require additional care around procurement, transparency, and stakeholder management — areas in which our team has direct experience.

What does an engagement cost?

All engagements are priced by scope, not by the hour. We provide a fixed-fee proposal after an initial diagnostic conversation at no charge. This protects the client from scope creep and ensures our incentive is to deliver the outcome efficiently, not to extend the engagement.

Are there types of work you do not take on?

We do not offer recruitment, technology implementation, or legal advisory services. We also decline engagements where the client's primary need is to produce a document for an external audience rather than to make a genuine strategic decision. Our value is in the thinking, not the presentation.

How do I know if the timing is right to engage a consultant?

The right moment is usually when the internal team has the will to make a decision but is missing either the analytical capacity, the independent perspective, or the structured process to make it confidently. If the leadership team is cycling through the same discussion without resolution, that is a strong signal.
